How to Tell Whether You Actually Need a New Roof

For many homeowners, the decision to replace a roof is not an easy one, and the hardest part is knowing whether you are being told the truth. So here is the list we use, and you can check most of it from the ground with a phone camera.

  • Age against material. Architectural shingles average around 20 years. If yours are 18 and starting to look tired, you are near the end. If they are 8, something else is wrong and replacement is the wrong answer.
  • Curling or clawing at the edges. The shingle has lost its flexibility. This is not repairable and it does not reverse.
  • Cracking across the mat, especially on south and west planes that take the most sun.
  • Granules in the gutters, and bare patches on the roof. Some granule loss is normal. Dark bald areas where the asphalt shows through are not.
  • Shingles that have lost their seal. Wind breaks the seal strip without moving the shingle, so the roof looks fine and the shingles come off in the next storm. Found by hand, not from the driveway.
  • Soft or spongy decking. Changes the answer regardless of how the shingles look.
  • Daylight or staining in the attic. Go up there with a flashlight before you call anybody. Dark streaks on the underside of the sheathing tell you a great deal.
  • Repairs that keep coming back. A repeat leak in the same place means the underlying detail is wrong, and at some point patching it again is money spent on a roof you are about to replace.

  • Roof pitch. Steeper means more labor, more staging and more fall protection.
  • Layers coming off. Two layers is more labor and more disposal than one.

How do I know if I need a new roof or just a repair?

Age against material, curling or cracking across multiple planes, bare patches where granules are gone, soft decking, and repairs that keep returning all point to replacement. One isolated problem (a bad flashing, a cracked pipe boot, a few blown shingles) on a roof with years left is a repair. If several of the signs are present, it is a replacement.

How long does a roof replacement take?

Most homes are one to three days of work depending on size, pitch and complexity. What matters more than the total is that no more roof is open than can be made watertight the same day, so the house is never exposed overnight.

Why do two roofing estimates differ so much?

Usually roof pitch, how many layers are coming off, the deck allowance, the amount of flashing and penetration work, and the material specified, not labor rate. Ask each contractor what they have allowed for deck replacement and whether flashing is being replaced or reused. Those two lines explain most of the gap.

What happens if you find rotten decking under my roof?

It gets photographed, priced and shown to you before anything covers it back up. Beyond the repair cost it matters because compromised sheathing will not hold a nail properly, which undoes the wind rating you are paying for.

Can I put a new roof over the old one?

Sometimes it is permitted, and we rarely recommend it. An overlay hides deck damage, adds weight, traps heat and shortens the life of the new shingles, and it usually reduces manufacturer coverage. A tear-off is also the only chance to correct flashing and ventilation.

Will my insurance pay for a new roof?

If storm damage caused it, possibly: that depends on your policy and your carrier. What helps is documentation gathered early: photographs, measurements and a written assessment in the first week rather than months later. A funded claim is also the cheapest time to upgrade material, since you typically pay only the difference.
